💭 Beyond the Numbers: Why Value Depends on Perspective

In my last blog, I briefly touched upon measuring value in Transformations.  I knew I wanted to expand on that, so I found myself (during the long car journeys to various Football venues) having a few conversations with my teenage son about value.

For him, value looks like the latest designer trainers, the latest Apple product, and whatever fashion influencer has declared “essential” that week. For me, a little older (and hopefully wiser), value looks very different. It’s time with family, good health, or a quiet morning where the world isn’t demanding anything of me.

Neither of us is wrong. We see value through different lenses, shaped by where we are in life, what we prioritise, and what we fear losing.

That, in essence, is the same dynamic I have seen play out every day in organisations going through transformation.

Value Depends on Where You Stand

A start-up founder sees value in early traction, brand visibility, and their first loyal customers. For a private equity-backed or publicly listed company, value means predictable performance, scalability, and improved returns to shareholders or investors.

Both are valid. Both are necessary. But the challenge arises when transformation assumes a single definition of value, one set of measures, one interpretation of success.

It’s no surprise that so many transformations lose momentum or fail to deliver, not because the idea was wrong or the technology didn’t work, but because stakeholders were never aligned on what “value” really meant and ultimately what success actually looked like.

Just as my son can’t yet see the worth in a family dinner over a designer hoodie, organisations too often struggle to see the non-tangible forms of value that underpin long-term success.

The Tangible and the Invisible

In most organisations, value is measured in hard metrics; revenue, efficiency, productivity, and cost reduction. These are tangible, easily recorded, and vital for business health.

But alongside those tangible metrics lives another layer of value, one that’s harder to quantify but no less essential:

  • Trust and engagement within teams.
  • Cultural alignment around purpose.
  • Confidence and clarity in leadership.
  • Reputation and brand trust in the market.

These are often seen as “soft factors”, yet they’re the foundations upon which sustainable transformation is built.

When they’re ignored, change might deliver a short-term uplift but leave behind fatigue, resistance, or attrition, the very things that erode the measurable success later.

I’ve seen transformations where the spreadsheet said success, but the people said otherwise and six months later, the numbers caught up.

I once worked with a large infrastructure organisation, where they had spent millions on a new CRM platform.  The project was delivered on time and close to budget, but nobody used the platform; the organisation was plagued with workarounds and ‘It’s easier if I just do it the way I’ve always done it”.  Whilst in one way the project could be deemed a success, through hard metrics, digging deeper showed that the project was far from returning any potential value.

Why We Miss the Invisible Value

We miss it because it’s uncomfortable.
It’s easier to measure hours saved, costs reduced, or revenue gained than to explore trust, alignment, or belief.

Yet, in my experience, those non-tangible measures are often the leading indicators of whether change will stick.  When people believe in the vision, trust their leaders, and feel part of the process, transformation stops being a project it becomes a shared journey.

Value, in other words, is not just what’s delivered. It’s what’s preserved and strengthened along the way.

Different Organisations, Different Definitions

Let’s take a step back and consider how differing perspectives shape value:

Each stage of maturity brings a different view of value, just as each stage of life does.

For start-ups, it’s about proving potential. For established players, it’s about preserving reputation and extracting return. The art lies in recognising which version of value matters most now and having the courage to evolve it over time.

Closing Reflection- Growing into Value

As my son matures, I suspect his definition of value will change, too. One day, perhaps, he’ll see the worth of time over trends, or quality over quantity.

Organisations are no different. What they value shifts as they grow, evolve, and learn. The key is to recognise that evolution, and to lead with the courage to redefine what success looks like at each stage.

True transformation begins not with technology, but with perspective.

So next time your leadership team measures value, ask:

“Are we counting what counts or just what’s easy to count?”
